Stock never adds up? Here's how to make your quantities in Odoo reliable

It may well be the most common complaint on Odoo forums and in warehouses: "the system says twelve units, but the shelf is empty." Once trust in the stock figures is gone, everyone goes back to checking physically before anything is promised, and at that point you might as well switch the system off. The good news: accurate inventory is not a matter of luck, but of a few agreements and the right setup in Odoo.

Why your stock never adds up

Stock discrepancies rarely stem from one big mistake. They are small leaks that pile up:

  • Not scanned or not booked. Quickly handing something to a customer or engineer, "I'll book it later". Later never comes.
  • Returns left hanging. The product is physically back in the warehouse, but the return receipt was never processed.
  • Wrong locations. The item is there, but in a different place from where the system thinks it is. To the person counting, that is the same as missing.
  • No counts. Anyone who only counts on 31 December discovers discrepancies only when nobody remembers where they came from.

Barcodes: record it on the spot

The main cause of discrepancies is the gap between the physical action and the booking. The Odoo Barcode app closes that gap: you scan receipts, moves and deliveries on the spot with a scanner or simply a phone. Activate the app via Inventory > Configuration > Settings > Barcode Scanner and print barcodes for your locations and products. The rule then becomes simple: if it wasn't scanned, it didn't happen.

Cycle counts instead of the annual marathon

One big annual count is mainly a good way to lose a long weekend. Cycle counts are more effective: a small section of the warehouse every week, all year round. In Odoo you set a count frequency per location and start a count via Inventory > Operations > Physical Inventory. Count your fast movers more often than the slow shelves; that is where most of the movements are, and therefore most of the errors. How such a count works in practice is explained in our article on physical inventory counts.

Locations and write-off rules: make discrepancies visible

Set up your warehouse in Odoo with real locations (rack, shelf, bin) instead of one big bucket called "Stock". That way the system knows not only how much is there, but also where, and you can see straight away at which spot a discrepancy arises. Also agree on write-off rules: breakage, samples and internal consumption are written off immediately to a separate scrap location, with a reason attached. That way nothing "just" disappears, and at the end of the month you can see exactly where your stock is leaking to. Combine that with reordering rules, so that Odoo automatisch inkoopvoorstellen doet as soon as stock drops below the minimum; which of course only works if that stock is correct.

Praktische tip

Don't start with everything at once. Pick the twenty products you most often find missing from the shelf, count them this week, and count them again every week for the next month. If they keep adding up, your process works and you expand. If they drift again, within a week you will see exactly which action is not being recorded, and that is precisely the information you never get from an annual count.
